6 AI Myths Leaders Have Been Sold
More tools, more prompts, more pilots: none of that guarantees competitive advantage.
Last year, you launched three AI workflow automations. This year, they are all dead. Why? Across organisations of every size and sector, significant investment in AI is not translating into results. Working closely in this field, I keep seeing the same pattern: it is rarely a lack of resources or talent that kills AI initiatives. It is the wrong assumptions about how AI adoption actually works.
The past three years brought a lot of buzz. An entire new vocabulary appeared almost overnight — augmentation, agentic, human-in-the-loop, prompt engineering, AI-native. Most of us have used at least one of these terms in the past twelve months, often without being entirely sure what we meant. And now the reality is catching up. Leaders who pushed hard for AI adoption are looking at the results and wondering where the returns went. The promises were inflated. The results are disappointing. And in many cases, the pressure to act fast left little room to question whether the thinking behind it was sound.
Below are six of the most common AI myths — and what the evidence actually shows.
1. The big rollout myth: “We need an enterprise-wide AI programme to get real results.”
Scale of investment is not the same as scale of impact. Some organisations spent millions hiring top strategy consultancies to build their AI strategy — and ended up with a slide deck that was probably outdated before it was presented. Others commissioned transformation roadmaps, appointed AI leads, and designed programmes spanning multiple business units — spending most of their energy on governance, vendor selection, and stakeholder alignment rather than on the work itself. The organisations seeing real returns are not the ones that launched the biggest programmes. They are the ones that identified one workflow where AI changes the economics of the work, proved it, and expanded deliberately from there. The enterprise programme follows the proof. It does not precede it.
2. The technology-first myth: “Get the right model and the results will follow.”
Most organisations treat AI the way they treated their last major technology rollout: procure the platform, manage the implementation, train the users, declare it live. It is a familiar playbook. And it is the wrong one. There are entire conferences called things like ‘Adopt AI’ — run mostly by vendors — which tells you everything about how the market has framed this. As if getting the technology in is the hard part. AI is not an SAP implementation. It is not a digitisation project with a go-live date and a stabilisation phase. It changes how work gets done, who takes decisions, where human judgement is essential and where it is not. Treating it as a technology problem — to be solved by the right vendor and the right licence — misses the point entirely. The tool is the means. The work redesign is the point. Organisations that get this right start with the value they want to create and work backwards to the technology — not the other way around.
3. The access myth: “Once everyone has the tools, productivity will increase.”
There is a saying we use at the start of our trainings: a fool with a tool is still a fool. It applies here more than anywhere. Licences get rolled out, access gets granted, an internal comms campaign goes out — and the assumption is that productivity will follow. What actually emerges is patchy usage, scattered habits, and a great deal of confusion about where AI is genuinely helping versus where it is simply being used because it is available. Left to themselves, people naturally gravitate toward the use cases they can already imagine: writing emails faster, translating documents, summarising meeting notes. These are not worthless. But they do not move the needle, and they do not justify the scale of investment being made in licences and infrastructure. The deeper work — redesigning a cross-functional workflow, reassigning accountability between human and machine, deciding where human judgement still needs to stay strong — is not something people can do on their own. That is leadership work. Without it, AI gets absorbed into the business in shallow ways: a helpful layer on top of the existing mess.
4. The pilot paradox: “Throw enough at the wall and something will stick.”
This is what bottom-up AI experimentation looks like in most organisations. Teams run pilots, prove value, and expect the results to travel upward. Sometimes they do. More often, they hit a ceiling. We see this constantly in our work. We ran a pilot that saved six months of work for one highly trained, highly paid person — time that could have been reinvested into something far more valuable. The pilot worked. The case was clear. And then we were told the budget had not foreseen the investment needed to scale it. The budget was already committed to continuing to pay that person to do the same work. The proof was not the problem. The leadership thinking above it was. Scaling AI requires leaders to think differently about how they manage — budgets, roles, freed capacity, workflow redesign — and to actively bring different functions along with them. Finance needs to see it differently. HR needs to think about what to do with freed capacity. Operations needs to redesign around the new workflow. Without that cross-functional leadership commitment, every successful pilot hits the same ceiling. The bottleneck is never the proof. It is the imagination and alignment above it.
5. The substitution myth: “You won’t be replaced by AI — but by someone who uses it.”
This line is everywhere right now — and it is not wrong. But it is dangerously incomplete. Most organisations respond to the competitive threat by pushing everyone to use AI for the work they already do. The output looks better. The team looks busier. And the real opportunity goes unexplored. The leaders pulling ahead are not the ones who automated the most tasks. They are the ones who asked a harder question: now that AI handles the routine, what should we be doing with that time that we were not doing before? The answer is twofold. First, reallocate — stop spending senior time on work that no longer needs it, and redirect that capacity toward the decisions, relationships, and thinking that actually move the business. Second, go after what was not possible before. Analyses at a scale you could never resource. Personalisation at a level you could never manage manually. Decisions informed by data you could never have processed in time. People will not be replaced by AI, or by people using AI for work they already do. They will be replaced by people doing things others are not even attempting yet.
6. The talent myth: “We need to hire AI-native people to move forward.”
When AI results disappoint, the instinct is to look for new people. AI strategists. Prompt engineers. Machine learning specialists. So the organisation goes hiring — and the gap remains. Because the real capability gap is not technical. It is behavioural. Knowing when to trust the output, when to push back, and when to stay in the driving seat — that is a working habit, not a CV skill. It is built, not recruited. The best leaders do not mandate AI adoption. They model it. They show up having used the tools, share what worked and what did not, and make it safe for others to do the same.

Six myths. Six ways smart leaders end up with activity instead of impact. None of them is the result of bad intent — most are the result of following advice that was just true enough to sound credible and just thin enough to fail in practice.
The path forward is not another programme, another tool, or another pilot. It starts with questioning the assumptions underneath the current approach — which of these six patterns is quietly running your AI strategy right now.
